INTRODUCTION

Build stronger relationships and increase satisfaction among prospective parents, current parents, students, staff, alumni, and other supporters; Cut cost by eliminating waste and redundancy that results from the use of many different web services that require duplicate data entry and manual data syncing; Implement an integrated database solution that will seamlessly connect administration, the classroom and the home; Increase interest from prospective parents; Increase donor engagement; Increase alumni engagement.
PROJECT BACKGROUND
Currently The LILA School utilizes 27 separate websites to communicate with prospective parents, current parents, students, alumni and staff. In addition to the 27 websites, LILA uses 10 different web services to fulfill a variety of administrative tasks. These services offer limited features intended to perform only select tasks and do not communicate with each other. The lack of a single cohesive website creates the following problems for the organization: None of the websites or web services communicate with each other, thus increasing the total cost of ownership and results in staff performing redundant tasks and wasting valuable time. The site does not effectively communicate LILAs exceptional academic programs and is not reflective of the schools caliber or uniqueness. The information architecture is confusing and makes information difficult to find. The current set up does not encourage consistent and uniform practices among the different campuses and creates redundancy in communication. Parents are frustrated by the lack of efficiency and overwhelmed by the amount of sites they have to visit in order to take care of their needs.

PROJECT STRATEGY
In order to meet the immediate needs and minimize disruption to the organization, the
project will be completed in two phases. Phase I will satisfy the immediate need of providing an effective user friendly public facing website. Phase II will satisfy the greater organizational need of implementing a single integrated database that will manage registration, enrollment, student information, billing, purchases and tuition payments.
Design the site with flexible elements that allow for future integration of Phase II features and
functionality.
As to not overwhelm users, only deliver information and features that are relevant to the user
by segmenting the website into 5 sections that mirror the 5 major user profiles: Prospective Parents, Current parents, Current Students, Staff & Alumni.
In order to keep the sites content current and relevant, implement features that will eliminate
the unnecessary step of going through the IT department to update site information.
In order to ensure a consistent image of LILA, clearly identify owners that will be responsible
for authorizing content that is published to the site.
In order to maintain a consistent design and feel throughout the site, implement features that
will auto format content added by the staff.
Incorporate features and content that reflects LILAs uniqueness and sets it apart from
competitor schools.
Implement features that will push the best of the best LILA content to the home page of the
website.
Structure the content of the site in a way that creates a unified view of the campuses.

MAIN FEATURES
PUBLIC FACING WEBSITE (Prospective Parents) The new public facing website will provide prospective parents enough information to get a clear picture of LILA, its programs and offerings. Its primary goal is to serve as an effective marketing tool and increase engagement from prospective parents. The websites look and feel will be updated to reflect a more modern and artsy image that will set LILA apart from its competitors. PARENT PORTAL (Current Parents) The parent portal will provide quick and secured access to commonly used functions, features and forms. Parents will be able to view campus calendars, access and download important forms and documents, RSVP to events, register their children for camps and activities, view all campus blogs and volunteer for PA activities online. In addition, the portal will link directly to SMART, School Cash Online and PCR. STUDENT PORTAL (Current Students) The student portal will provide quick and secured access to commonly used functions, features and forms. Students will be able to view campus calendars, access and download important forms and documents and view all campus blogs. In addition, the portal will link directly to PCR. STAFF PORTAL (Lila Staff) The staff portal will provide quick and secured access to commonly used features, functions and forms. Staff will be able to access and view campus calendars, teacher schedules, room schedules, important forms and documents and all school blogs. In addition, the portal will link directly to SMART, School Cash Online and PCR. ALUMNI PORTAL The alumni portal will provide alums the ability to create a profile in the alumni directory, reach out to other alums and access to news and activities that are most meaningful to them, thus reinforcing their ties to LILA. GIVING Donors will be able to donate to LILA projects directly on the website and have the ability to choose projects by campus, grade and/or projects. Donors will also be instructed on the many ways to give, such as planned giving, donating securities, mailing a gift, etc. Lila staff will be able to create projects at will and publish them to the public site. ADMIN PANEL The site will include an admin panel that will empower staff to easily add/edit content without any programming knowledge.

Requirements are outlined for the following: Design-look and feel of the website Public website-the content that most visitors see Admin panel-The staff interface for adding content to the public website CMS-The engine for managing the websites content Technology-Recommended technology for building the website
DESIGN REQUIREMENTS
The look and feel of the site should be consistent with LILAs re-branding initiatives. Branding is to be consistent on all pages. In order to maintain consistency, a style guide should be utilized to document baseline design requirements and define design conventions to be followed throughout the site. In addition, the LILA web site look must conform to the following requirements: REQUIREMENT The site should be compatible with Internet Explorer7 or above, Firefox 3 or above, Google Chrome & Safari 5 or above R1.2 R1.3 R1.4 R1.5 R1.6 R1.7 R1.8 The site should be HTML 4.0 compliant The design should be liquid (expand to fit available screen width). However, it should be optimized for 1024 pixel wide screen size and ideally degrade gracefully to 800 pixels wide. When content is first added to the system, it will not be available on the public website. Editors and administrators will need to approve the new content. Administrator: has complete control over all users and access to all of the websites administration features. Administrator will also be able to determine access levels and areas for all users. Editors: can publish and manage their own content as well as other users content. Authors: can write and manage their own content but cannot publish it. The system must provide simple and easy-to use workflow which provides at least the following features: multiple status settings for content items, such as draft, in review, published, expired. ASSUMPTIONS & CONSTRAINTS
LILA will make all technical and graphic decisions within three (3) business days of submission. LILA will respond within two (2) business days to all information requests. The content for the website will be developed in a timely manner. Project team members are available as needed to complete project tasks and objectives. The project may change as new information and issues are revealed. Failure to identify changes to the requirements within the time specified in the project timeline will result in project delays.
PROJECT RISKS
The following project risks have been identified: Risk: Scope creep and a lack of project focus create delays in development and deployment. Recommended Strategy: Scope creep can best be mitigated by conducting robust requirements gathering and creating a specific, thorough and detailed outline of all project requirements prior to development. While additional modifications identified after development has started can be worked into the project, they are best left to a follow-up phase after launch. Risk: The site is difficult to use and frustrates users, consequently requiring re-work. Re-work leads to significant increases in project cost and timeline. Recommended Strategy: Good usability is critical to the success of any kind of technology. It is recommended that LILA develops a medium/high fidelity prototype and conduct usability tests prior to development. Doing this at the onset will significantly reduce the possibility of re-work. The testers should consist of staff members, real parents and real students. During the testing, each tester should be given a list of common tasks to complete, such as donate to a LILA project, RSVP to an event, register for camp, etc. The tester should be observed and common challenges should be identified and addressed prior to development. Risk: Insufficient content development Recommended Strategy: The lack of clearly developed content poses two major risks. One, content informs UI & Design and thus development. If content is not clearly developed early on, this could either cause significant delays to the project or lead to the need for re-work later in the project. Two, regardless of how well the site is designed, if the content is insufficient or sub-par, it sends the wrong message to users and will negatively impact their experience of the site. It is recommended that LILA outsources the responsibility of organizing/developing site content.

Risk: Lack of project staffing & availability Recommended Strategy: The availability and commitment of a solid project team is paramount to the success of this project. A steering committee should be identified at the onset. The steering committee should be able to commit to 60 minute weekly meetings during the initial phase of the project. The committee should be able to commit to 30-60 minute bi-weekly meetings during the development phase. In order to ensure staff availability, the meetings should occur outside of normal school hours if possible, and at the same time and day of the week, i.e. Tuesdays @ 4pm. It is recommended that Basecamp project management tool be used as it helps to streamline communication between team members, track key schedule milestones and assign action items and follow-ups to team members. To eliminate the need for travel between campuses, Goto Meeting, a web conferencing tool that allows participants to share screens real time, should be used to facilitate virtual meetings.
