ABSTRACT:

Project management is the discipline of planning, organizing, motivating, and


controlling resources to achieve specific goal. Management is an important part of
any construction project. Without proper project management the successful
completion of project is always doubtful especially from the prospective of project
management constraints of time, scope, budget and quality. A Project is an
organization of people dedicated to specific objective or purpose. Project generally
involves large expense, unique or high risk undertakings which have to be
completed by a certain date, for a certain amount of money, with expected level of
performance. At a minimum, all projects need to have well defined objectives and
sufficient resources to carry out all the required tasks.
We shall be practicing the project management techniques and tools on a real
project of construction of multi storey building. The scope of our study will
comprise of Estimation of civil work i.e concrete work, steel work and masonry
block work followed by planning and scheduling of the project on Primavera P6.
Analysis of Project by Earned Value Management at certain point in time of
construction.

This chapter introduces basic terminologies of the project. It introduces the


project initiation and project management, benefits of project management,
project management cycle & project planning and its different aspects

1.1 Definition of project:


“A project is a temporary endeavor undertaken to create a unique
product, service or result. The temporary nature of projects indicates a
definite beginning and end. The end is reached when the project’s objectives
have been achieved or when the project is terminated because its objectives
will not or cannot be met, or when the need for the project no longer exists.”
(PMBOK 4th Ed)
A project can include a single person, a single organizational element, or numerous
organizational elements.

It‟s a momentary group activity intended to produce an exclusive product, service


or outcome.

A project is temporary in that it has well-defined start and end in time, and
therefore clear scope and resources.

A Project has:

o Set of Activities
o Particular Objective
o Deliverable (s) / Product (s)
o Start and Finish Dates (Duration)
o Price
o Necessities
o Conformance to Standards

A life cycle can be documented with a procedure. It can be determined by the


unique features of the organization. Every single project has a definite start and a
definite end, a particular deliverables and activities that take place in between will
fluctuate widely with the project.
Projects vary in size. No matter how large or small, simple or complex, all projects
can be mapped to the following life cycle structure:

“Project management is the application of knowledge, skills, tools
and techniques to project activities to meet the project
requirements”.(PMBOK4, PMI, USA).
Project management is completed through the suitable use of following five
Process Groups:
o Initiating,
o Planning,
o Executing,
o Monitoring and Controlling, and
o Closing.

The main challenge of project management is to attain all of the project aims and
objectives while honoring the preconceived constraints. The main limitations are
scope, time, quality and budget. The secondary and more striving challenge is to
optimize the provision of required inputs and add them to encounter pre-defined
objectives.
1.3.1 Managing a project usually includes:
o Finding requirements
o Addressing the several needs, concerns, and expectations of the
stakeholders as the project is planned and carried out
o Balancing the challenging project constraints comprising, but not limited to:
o Scope
o Quality
o Schedule
o Budget
o Resources
o Risk

1.3.2 Project management knowledge draws on ten areas:

o Cost o Quality o Procurement
o Human resources o Communications o Risk management

1.4 Project Planning:


Project planning has been defined as “The process of choosing the
one method and order of work to be adopted for a project from all the various ways
and sequences in which it could be done‟‟.

PMI defined as:


„„Those processes performed to establish the total scope of the effort, define and
refine the objectives, and develop the course of action required to acquire those
objectives‟‟.
Project planning serves as a basis for several linked functions, such as cost
estimation, scheduling, project control, quality control, safety management and
others.

1.5 Planning Process:


Following are the successive steps for planning a construction project or any
project:

 Developing Project Management Plan :

Developing project management plan is the process of documenting the actions


important to define, organize, integrate, and bring together all secondary plans. The
project management plan will become the main source of information for how the
project will be planned, executed, observed and controlled, and finished.

 Generating Work breakdown structure:

This is the method of splitting project works into smaller, more manageable
components.
 Defining Activities:

This is the process of identifying the specific actions to be performed to produce


the project deliverables.

 Sequence Activities:

This is the process of identifying and documenting relationships among the project
activities.

 Estimating activity resources:

Estimate activity resources are the process of estimating the type and quantities of
material, people, equipment or supplies required to perform each activity.

 Estimating activity durations:

This is the process of approximating the number of work periods required to


complete individual activities with estimated resources.

 Developing schedule:

This is the process of analyzing activity sequences, durations, resource


requirements, and schedule limitations to create the project schedule.

 Estimating costs:

It is the process of developing an approximation of the financial resources needed


to accomplish project activities.

 Develop human resource Plan:

This is the process of identifying and documenting project roles, responsibilities,


and required skills, reporting connections, and making a staffing management plan.

 Plan risk management:

This is the process of describing how to carry out risk management activities for a
project.

 Identify risks:

This is the process of determining which risks may affect the project and
documenting their characteristics.

 Perform Qualitative risk analysis:

This is the process of prioritizing risks for further analysis or action by judging and
joining their probability of occurrence and impact.

 Perform Quantitative risk analysis:

This is the process of numerically analyzing the consequence of identified risks on


whole project objectives.

 Plan risk responses:

Planning risk responses are the process of developing options and actions to
increase opportunities and to decrease threats to project aims.

4.1 Scheduling:
Scheduling is determination of timing of events in the project i.e., When
tasks will be performed? Simply, it‟s a reflection of plan. In other words, planning
is how, what and who whereas, Scheduling is when and why. Schedule can also be
defined as detailed plan of the project work tasks with respect to time.
Scheduling serves as promoter to communications i.e., Scope, Work
Definition, Sequencing & Logic, Resource Allocation and What if Analysis.

4.2 Work Breakdown Structure:


The work breakdown structure (WBS) is used to provide the framework
for organizing & managing the work. A work breakdown structure is a results-
oriented family tree that captures all the works of a project in an organized way.
The WBS helps break thousands of tasks into pieces that we can understand &
assimilate. WBS is also used to track costs related to various activities.

4.3 Types of Project Schedules

4.3.1 Gantt Charts

A Gantt chart is a horizontal bar or line chart which will commonly


include the following features:

 Activities identified on the left hand side;


 Time scale is drawn on the top (or bottom) of the chart;

 A horizontal open or a line is drawn against each activity indicating


estimated duration;
 Dependencies between activities are shown;
 At a review point the lines are shaded to represent the actual time spent.

4.4 Critical Path Logic Diagram:

The critical path logic diagram is the process of recording and


presenting the logical interfaces between schedule activities. A more common
name for this type of diagram is a PERT chart; which is short for Programme
Evaluation Review Technique. The critical path logic diagram is created as a
series of schedule activities represented by a box for each activity.. The completed
series of activities and dependencies is the precedence network.

4.5 CPM Scheduling

Critical Path Method Scheduling is based on Critical Path Method (CPM)


which can be defined as "The Calculation of the earliest and latest start and
finish dates of activities based on their durations and relationship to other
activities" CPM Calculations overview:
• The determination of the earliest start and finish dates, and the latest start and
finish dates of every activity in the network.
• Early dates indicate the earliest start and finish dates when an activity can be
performed if all preceding activities have been completed.
• Late start and finish dates are the latest dates an activity can be performed
without delaying the project.

4.6 Activity:
An activity is a single work step that has a recognizable beginning and
end. Activities are the elements into which a construction project can be sub-
divided. Activities are time consuming tasks. Activities are defined within a
hierarchical system which sub-divides larger elements of the project. This system
is commonly referred as Work Breakdown Structure.

4.7 Float:
Float is a measure of how much an activity can be delayed without
delaying the project completion date. It is possible that only start of an activity or
finish of an activity may be critical Activities with different early start and late
start timings are flexible. The flexibility is a measure of the ability of a given
activity to have its performance time extended and is called float. Such activities
do not have to begin or end with the early start and early finish timings. The more
float the less critical activity will be.

4.7.1 Types of float:

1. Total Float
2. Free Float

4.7.1.1 Total Float:

Total float is calculated either by subtracting the early finish time from the
late finish time or by subtracting the early start time from late start time.

An activity that has zero total float is a critical activity. An activity‟s start
may be critical even though an activity itself may not be critical. Total float of an
activity indicates the amount of time by which an activity may be delayed without
affecting the project‟s scheduled completion date. Activities share total float with
other activities on the same path Individual activities in the path with total float do
not own it.

4.7.1.2 Free Float:


Free float is the difference between an activity‟s early finish time and
early start time for any succeeding activity.

FF= EF-ES (next activity)

The free float of an activity is an amount by which that activity can be


delayed without delaying the early start of any following activity or any other
activity in the network.

4.8 Resource Scheduling:


Resource Scheduling defines which resource should be used on
specific tasks-between which dates. It analytically manages and use schedule float.
It also analyze staffing requirements and evaluate effects of limited staffing and in
thus avoid wide fluctuations in daily need for various resources. Resource
scheduling helps significantly in producing more realistic schedules better
progress.

4.9 Project Planning Softwares:


A number of soft wares are available in market which professionals &
engineers use to manage project and plan the project. These soft wares use a
variety of paths to determine the critical path of the project. These allow
professional users and engineers to control the overall cost & budget of the project.
Most commonly used software for project planning is Primavera P6.

4.10 Primavera Project Planner P6:


Primavera is a versatile project management software tool which is not
just used by project managers. It is designed to make or manage large or complex
projects. Primavera is the ideal tool for anyone who is involved in planning,
monitoring and reporting on the progress of any big task or development.

Primavera allows for top level planning as well as being ideal for
managing the complex details. This enables project managers, planners, planning
controllers and other professionals to have instant access to all the project

5.8 Schedule Analysis and Forecasting:

5.8.1 Scheduling Variance (Are we ahead or behind schedule?)

The Schedule Variance (SV) determines whether a project is ahead of or behind


schedule. It is calculated by subtracting the Planned Value (PV) from the Earned
Value (EV). A positive value indicates a favorable condition and a negative value
indicates an unfavorable condition.

SVI = EV -PV= -0.12

In other words, the project is 12 percent behind schedule, meaning that 12 percent

The Schedule Variance can be expressed as a percentage by dividing the Schedule

Using the Schedule Performance Index (SPI) and the average Planned Value
(PV)

project will be completed, if current trends continue, compared to when it was
originally supposed to be completed:

EAC, = (BAC/SPI)/(BAC/months) = 543 days

It means that this project was planned to be completed within 472 days but if
the work continues at the current rate, the project will take 543 days.

5.9 COST ANALYSIS AND FORECASTING

5.9.1 Cost Performance Index (How efficiently are we using our


resources?)

Earned Value and Actual Cost can also be used to calculate the cumulative Cost
Performance Index (CPI), which is one of the clearest indicators of the
cumulative cost efficiency of a project. CPI gauges how efficiently the team is
using its resources. It is determined by dividing the Earned Value (EV) by the
Actual Cost (AC).

CPI = EV / AC = 0.84

This means that Project has a cost efficiency that provides Pak Rs 0.84 worth of
work for every project Rupee (1) spent to date.
5.9.2 To-Complete Performance Index (How efficiently must we use
our remaining resources?)

Another very useful index is the To-Complete Performance Index (TCPI),


which helps the team determine the efficiency that must be achieved on the

remaining work for a project to meet a specified endpoint, such as the Budget at
Completion (BAC) or the team's revised Estimate at Completion (EAC) (see
the following discussions of EAC and ETC). The TCPI for achieving the BAC is
calculated by dividing the work remaining by the budget remaining as follows:

TCPI = (BAC - EV) / (BAC - AC) = 1.06

This means that for Project to achieve the Budget at completion, performance
must improve from a CPI of 0.84 to a TCPI of 1.06 for performance of the
remaining work.
5.9.3 Estimate at Completion (What is the project likely to cost?)

The calculated Estimate at Completion (EAC) projects for the team the final
cost of the project if current performance trends continue. One common method
for calculating the EAC is to divide the Budget at Completion (BAC) by the
cumulative Cost Performance Index (CPI).

EAC = BAC / CPI = Rs 6085330

5.9.4 Variance at Completion (Will we be under or over budget?)


With the EAC figure in hand, the manager can now co5mpute the cost Variance
at Completion (VAC), which shows the team whether the project will finish
under or over budget, by subtracting the EAC from the BAC.

In other words, if current trends continue, the project will cost an additional

Conclusions:

October 2013 to 10th May 2014, we have come to these conclusions:
The project is 12 percent behind schedule, meaning that 12 percent of the
