How to tackle absenteeism of 30% in plant during T-20 matches?

Problem: Absenteeism during T-20 matches hence, less productivity.


Plant Background:
No of workers: 100
Absentees: 30
Production of sprockets: 2500 per day
Shift: 8 hours shift
Employee production: 24 per day i.e.3/hr

Stage 1: Intelligence (Problem Discovery)


Refer attached excel Sheet. We use MIS reports.

Attendance sheet: Database search to identify consistent defaulters during the match timings.

Stage 2: DESIGN (Possible Solutions):


1. Checking the possibility of accommodating defaulters into flexible shift timings that does not
clash with T-20 timings.
2. Divide the absentees into groups of 5 and assign group leaders who will micro manage work
hours by each member and report to the supervisor. The employees can choose which
matches they are going to watch and then have to compensate later by overtime and at
normal wages.
3. For the regular defaulters hire contract labour for the night shift at a premium rate. Allow
the regular defaulters to miss work during the T20 tournament. And reduce pay rate to
these employees during their overtime to recover the premium spent for contract labour
hiring.
4. The Public address system will run the commentary of these T20 matches during
tournament. But supervisors will ensure that the workers complete their target of 24
sprockets per day.
5. Install LCD screen in such an area that workers can work and watch the screen at the same
time. Ensure at the same time that work continues and the productivity doesn’t drop.

Stage 3: CHOICE (Choosing the best possible solution)


Share the MIS report (collected in the first stage) with the employees so that they can mutually
adjust their shift timings with other co–workers. This will ensure that the productivity doesn’t get
affected. This will lessen the burden of allocating shifts to workers as employees themselves decide
on shift timings.
Stage 4: IMPLEMENTATION

1. This plan was for the duration of 45 days i.e. the duration of for e.g. the IPL 2009 T20 series.

2. The workers were asked to divide themselves into groups of 5 and 1 representative of each
group i.e. 20 representatives for the 100 workers.

3. These representatives compared the compatibility of mutual adjustment of shift timings of


the people and made sure that the people working in the night shift (who replaced the 30%
absentees were not inclined to watch T20 cricket at all or were working on the days when
their favourite team was not playing.)

4. The problem that this decision can cause is that it is not at all a fool proof process and the
management is dependent on the 20 representatives to co-ordinate the shift timing
switches.
